Context
Implementation was a bespoke project every time. Each new client meant rebuilding the onboarding plan from memory, depending on which CSM picked it up.
Problem
Inconsistent kickoffs, slow time-to-value, and a knowledge moat held in one person's head. New CSMs took months to ramp.
Build
- Codified the onboarding playbook into a Notion library with templated milestones, checklists, and Loom walkthroughs.
- Built a shared HubSpot pipeline for implementation with health stages and exit criteria.
- Ran weekly working sessions with the founders to keep the playbook honest as the product evolved.
- Trained three CSMs on the system; documented the parts that were really about judgement, not process.
Takeaway
Implementation looks like process work. It's actually pattern work — and the pattern only shows up after you've shipped 15 of them.
